How much money can I save by swapping instead of trading in at a dealer?

By Nicholas Robertson, Founder, SwapU

When you trade in at a dealership, you typically receive below market value for your vehicle — the dealer's margin represents the difference between the trade-in price and what they sell the vehicle for. Industry estimates place the average dealer margin on a trade-in at $3,000–$5,000 per vehicle. A private swap avoids this margin entirely because you are transacting directly with another private owner. Both parties retain their equity rather than paying it to an intermediary.

How the dealer margin works

When you trade in a vehicle at a dealership, the dealer pays you less than the vehicle's market value — sometimes significantly less. The dealer then reconditions and resells the vehicle at or near market value, capturing the margin as profit.

This margin is not disclosed as a fee — it is embedded in the trade-in price the dealer offers you. The lower the trade-in price, the higher the dealer's margin.

What a private swap avoids

In a private swap, you are exchanging vehicles directly with another private owner. There is no dealer taking a margin. Each party effectively gets the full market value of their own vehicle applied toward the vehicle they are receiving.

If your vehicle is worth $25,000 and your swap partner's vehicle is worth $27,000, you pay a $2,000 cash top-up. Compare this to trading in at a dealer: - Dealer pays you $21,500 for your trade-in (below market) - You pay $29,000 for their vehicle (at their asking price) - Total cost: $7,500

  • In the swap: $2,000 cash top-up
  • Saving: $5,500

The saving depends entirely on the specific vehicles and what the dealer would have offered. Not every trade-in result is the same.

Other costs that still apply in a swap

A private swap is not free of all costs. You still pay: - Transfer duty on each vehicle (to the state revenue office) - Safety Certificate inspection fee ($150–250 per vehicle) - Registration transfer fee (~$60 per vehicle) - PPSR search fees ($2 per vehicle) - Pre-purchase inspection if you choose one ($150–350)

These are the same costs that apply to any private vehicle purchase. The saving compared to a dealer trade-in is in avoiding the dealer margin — not in avoiding all transaction costs.

SwapU's role

SwapU provides the coordination infrastructure for private swaps. SwapU is not a dealer and does not value or price vehicles. Any saving realised by using SwapU instead of a dealership trade-in depends on the vehicles involved and the terms the parties agree.
